Why Your Sourdough Dough Is Too Sticky to Handle (and What to Actually Do About It)

Let me tell you about the first time I tried a 80% hydration dough. I'd been baking at 65% for months, getting comfortable, building confidence. Then I watched a video of some artisan baker handling 80% dough like it was nothing, stretching it, folding it, shaping it into a tight boule with flour-dusted hands and zero hesitation. I thought: I can do that.
I could not do that. What I got was a puddle of goo welded to my countertop, my hands, my bench scraper, and somehow my elbow. I added flour. Then more flour. Then I got angry and dumped another half cup in. The result was a dense, lumpy brick that tasted vaguely of regret.
If that sounds familiar, you're in the right place. Let's talk about sticky dough, what causes it, when it's normal, and what to do when it's not.
Tacky vs. Sticky: The Crucial Difference
First, you need to understand that some degree of stickiness is completely normal in sourdough. In fact, if your dough isn't at least a little tacky, it's probably too dry. Well-developed sourdough dough should feel like the adhesive side of a Post-it note, it sticks lightly to your hand but releases cleanly when you pull away.
Sticky dough is different. Sticky dough clings to everything. It wraps around your fingers and refuses to let go. It smears on the counter instead of stretching. When you try to shape it, it collapses into a formless blob within seconds. That's not normal tacky dough, that's dough telling you something went wrong.
The Six Most Common Causes
1. Too Much Water
This is the most obvious cause and the most common one for beginners. If your recipe says 70% hydration and you're eyeballing the water, you might be adding more than you think. Even 20ml of extra water in a small batch changes the dough's behavior dramatically. Always use a kitchen scale. Always.
2. Wrong Flour
Not all flour absorbs water equally. Bread flour soaks up more water than all-purpose, and whole wheat absorbs more than both. If you substitute all-purpose for bread flour without reducing the water, you'll end up with a wetter, stickier dough. Similarly, freshly milled flour and commercially milled flour behave very differently at the same hydration level.
3. Under-Developed Gluten
This is the one that trips up a lot of people. When gluten is properly developed through stretching, folding, and time, it forms a strong network that holds the dough together and makes it manageable. Under-developed dough has weak, disorganized gluten strands. It feels slack, spreads easily, and sticks to everything because the structure isn't strong enough to hold itself together.
4. Over-Fermented Dough
Dough that's fermented too long starts breaking down. The gluten network weakens, the dough becomes increasingly slack and sticky, and it takes on a slightly sour, almost alcoholic smell. If your dough was manageable after mixing but turned into a sticky mess during bulk fermentation, it's over-fermented. This happens more quickly in warm kitchens, above 78Β°F, things move fast.
5. Warm Hands, Warm Counter
Your body temperature is about 98Β°F. Every time you touch the dough, you're warming it. In summer, your countertop might be 80Β°F or higher. Warm dough is loose dough. If your kitchen runs warm and your dough gets progressively stickier as you work with it, temperature is the issue, not hydration.
6. Whole Grain or Fresh-Milled Flour
Whole grain flours contain bran particles that act like tiny razor blades cutting through gluten strands. They also absorb water at different rates than white flour. A 70% hydration whole wheat dough behaves very differently from a 70% hydration bread flour dough, even though the numbers are the same.
Six Fixes That Actually Work
Fix 1: Wet Your Hands, Not the Dough
Keep a bowl of water next to your work area. Before every stretch, fold, or shaping movement, dip your hands in the water and shake off the excess. Wet hands don't stick to dough. This alone solves 80% of sticky dough complaints. It's not cheating. Professional bakers do it constantly.
Fix 2: Use a Bench Scraper Religiously
A metal bench scraper is your best friend with high-hydration dough. Instead of grabbing the dough with your hands, slide the scraper under it to release it from the counter, flip it, and shape it. The scraper does the heavy lifting. Your hands just guide. If you're not using a bench scraper for shaping, start today.
Fix 3: Bassinage (Adding Water in Stages)
Instead of dumping all the water in at once, hold back 10β15% of the total water. Mix the dough with the reduced water first. Once the gluten is partially developed (after autolyse or a few sets of folds), gradually incorporate the remaining water. The existing gluten structure absorbs the extra water more gracefully than dumping it all in from the start.
Fix 4: More Folds, More Patience
If your dough is sticky because the gluten isn't developed enough, the fix is time and folds, not flour. Do 4β6 sets of stretch and folds during the first two hours of bulk fermentation, spaced 30 minutes apart. With each set, you'll feel the dough become smoother, more elastic, and less sticky. By the fourth set, it should be handling like a completely different dough.
Fix 5: Cold Shape It
If your dough is too sticky to shape at room temperature, put it in the fridge for 20β30 minutes first. Cold dough firms up, becomes less sticky, and holds its shape better during pre-shaping and final shaping. Many professional bakeries shape cold dough exclusively for this reason. It's not a shortcut, it's a technique.
Fix 6: Just Add a Little Flour
I know. Every sourdough purist on the internet will tell you never to add flour. But here's the truth: if your dough is genuinely too wet because you measured wrong or your flour didn't absorb as expected, adding a tablespoon or two of flour during mixing is perfectly fine. The bread police will not come for you. Better to adjust early than fight an unworkable dough for the next four hours.
When Sticky Dough Is Actually a Problem
Sometimes sticky dough is telling you something is genuinely wrong. If your dough smells strongly of vinegar or alcohol and has turned into a loose, porridge-like consistency, it's over-fermented beyond saving. If you added way too much water and the dough literally pours instead of stretches, you're past the point of folds fixing things.
In those cases, pivot. Over-fermented dough makes excellent flatbread, crackers, or pizza dough, where you're rolling or pressing it thin anyway and structure matters less. Too-wet dough can be baked in a loaf pan where the pan provides the structure your gluten can't. Don't throw it away. Adapt.
